Scaling a founder-run export business with professional cadence.
A second-generation exporter operating across multiple ports (~2,000 containers/year) had recently stepped into day-to-day leadership. The mandate: scale the business while reducing founder dependency by installing disciplined reviews, data-driven decisions, and people systems.
The situation
What was getting in the way before we engaged.
No formal review mechanism or common meeting format
Minimal analysis of operating data; actions rarely tracked or closed
No measurable appraisal system; KPIs and KRAs undefined
Thin contribution margins; costing lacked precision
Rising overheads without clear ownership
Our approach
Rhythm, margin discipline, people systems, and a talent engine to sustain scale without promoter bottlenecks.
Rhythm & planning: Installed a monthly business review with a standardized 4-page deck for all departments; introduced a decisions and actions log with owners and due dates.
Margin: Re-evaluated the costing mechanism (grade/SKU profitability, logistics and port charges, claims/demurrage, recovery governance) and set pricing guardrails.
People systems: Linked KRAs to appraisals; introduced a KPI dictionary; tied variable pay to margin improvement and on-time delivery.
Talent engine: Launched outbound sourcing with structured interviews, references, and pre-close; initiated searches for BD – New Products and Operations Manager – All Products.
Results
Early results after installing review rhythm, costing discipline, and people systems.
Department heads began analyzing performance data; reviews now end with clear actions, owners, and timelines captured in minutes of meeting.
The costing reset improved margin visibility and enabled profit uplift via price/mix corrections and tighter control of logistics costs.
Recruitment in progress for two critical roles to sustain cadence and free promoter bandwidth.
